Gravatar not showing/

Hi, can you help please? The user's gravatar is showing on site comments, but no one else. When commenting, it asks for name and email address, although this has been input? Switched off name and email required in settings/discussion, and works, but not ideal?   Can you offer advice please. Thanks RobX
